Option 1: Keep using spreadsheets

Most Odoo teams start here. You export sales orders to CSV, paste them into a spreadsheet, add columns for commission rates and rep names, and calculate what each rep earns.

What works: It's free. You already know how to use spreadsheets. You can build whatever logic you need, however you need it. There's no vendor lock-in, no monthly fees, no integration to maintain.

For a small team (one to three reps, under 50 deals a month), the spreadsheet workflow is perfectly fine. The finance person who built it understands it. The sales manager can review it. The reps get their numbers, even if they have to ask for them.

What doesn't work: The spreadsheet doesn't sync with Odoo. Every month, somebody has to export the data, paste it in, and fix the columns where Odoo gave user IDs instead of rep names. That takes time. For a 20-rep team, it's four to six hours per month.

Manual calculations have error rates. A formula references the wrong row. A commission rate doesn't get updated after a plan change. A rep gets overpaid or underpaid. When errors happen, there's a correction, an apology, and a note to "be more careful next month."

What works: The data stays in Odoo. You don't have to export to a spreadsheet and manually reconcile. The commission module can read sales orders, check invoice payment status, and calculate commissions automatically.

You can build exactly what you need. If your commission plans are complex (tiered rates, accelerators, team splits, multi-currency), you can model that in a custom module. You can also build rep-facing views so reps can see their earnings without asking finance.

What doesn't work: It costs money to build. A basic commission module runs $5,000 to $15,000 in development time. A more complex module with rep portals, dispute management, and payout tracking can cost $20,000 or more.

It costs money to maintain. Every time Odoo releases an update (which happens regularly), there's a risk that your custom module breaks. You need a developer who understands both Odoo's architecture and your commission logic. That developer needs to be available when things break, which is usually at month-end when you're trying to run commissions.

You're building something that already exists. Commission management is a solved problem. There are tools built specifically for this. When you build a custom module, you're reinventing those tools, but only for your specific use case. You don't get the benefit of features that other teams have requested, like dispute workflows, audit trails, or rep portals with self-service password resets.

Who this works for: Teams with specific commission requirements that off-the-shelf tools don't cover, and the budget to build and maintain a custom module. If your commission plans are highly unusual (complex multi-level overrides, industry-specific logic), a custom module might make sense. But for most teams, the cost and maintenance burden outweigh the benefits.

Option 3: Dedicated commission software

There are tools built specifically for commission management. They sync with Odoo, handle the calculations, provide rep portals, manage disputes, and generate reports.

What works: It's built for this problem. The tool handles commission plan modeling, automatic calculations, rep portals, dispute management, payout tracking, and reporting. You don't have to build any of it.

What changes at different team sizes
